What does a fractional CMO do? The job, week by week

The title sounds impressive and vague at the same time. Here is what a fractional CMO is responsible for, what you should get each week, month and quarter, and what falls outside the job.

The short answer

A fractional CMO does the job of a chief marketing officer on a part-time basis. They set your marketing strategy, turn it into a 90-day plan, lead the people and vendors doing the work, decide where the budget goes and report results against a short scorecard. You get senior leadership and accountability without a full-time executive salary.

Ask ten business owners what a fractional CMO does and you will hear ten answers. Some picture a consultant who writes a plan and leaves. Others picture a marketing manager who posts on social media. Neither is right, and the confusion leads to bad hires and disappointed clients.

A fractional CMO is a senior marketing leader you share with a few other companies. The “fractional” part describes how you pay for the time. The job itself is the same one a full-time CMO would do: own the marketing results and be accountable for them.

The five jobs of a fractional CMO

Every good engagement covers these five jobs. If a provider skips one, ask who is doing it instead.

1. Set the strategy

Strategy means decisions: who your ideal client is, what problem you solve for them, why they should pick you over the alternatives and how they move from first hearing your name to buying and referring others. A fractional CMO writes these decisions down so everyone works from the same version.

2. Build the plan

A strategy without a calendar stays on the shelf. The fractional CMO turns it into a 90-day plan with a small number of campaigns, each with an owner, a deadline and a number it is meant to move.

3. Lead the people doing the work

Most growing businesses already have some marketing help: an in-house marketer, a web developer, an SEO vendor, a freelancer for social. What they lack is someone senior directing all of it. The fractional CMO gives the briefs, reviews the work and makes sure every vendor is pulling in the same direction.

4. Decide where the money goes

A fractional CMO recommends the marketing budget and moves it as results come in. That includes the hard calls, such as cutting a channel that has always been there but no longer pays for itself.

5. Measure and report

Marketing leadership without numbers is opinion. A fractional CMO sets up a short marketing scorecard, reviews it with you monthly and explains what will change because of it.

What a typical month looks like

The work runs on a fixed rhythm, which is one of the main things you are paying for. At The fCMO Agency it looks like this:

  • Every week: a short workstream check-in. What shipped, what is stuck, what comes next.
  • Every month: a scorecard review. The handful of numbers that matter, what they mean and what changes as a result.
  • Every quarter: a planning session. Results are reviewed, priorities reset and the next 90-day calendar agreed.

Between meetings, the fractional CMO is writing briefs, reviewing drafts, answering questions from your team and vendors, and keeping the plan moving.

What you should get from a fractional CMO

You should be able to point to concrete outputs. Within the first two or three months, expect:

  1. A written marketing strategy covering your ideal client, core message and customer journey.
  2. A 90-day plan with campaigns, owners and dates.
  3. A scorecard with targets, reviewed every month.
  4. Clear briefs for each campaign, so your team and vendors know what good looks like.
  5. A budget recommendation tied to the plan, not to last year's spending.

What a fractional CMO does not do

Knowing the limits of the role saves a lot of frustration.

  • They are not your whole marketing department. A solo fractional CMO leads the work but usually does not produce it. Someone still has to write the content, run the ads and update the website. A fractional CMO agency can supply that team; a freelancer usually cannot.
  • They are not a sales manager. They should improve the quality and number of leads your sales process receives. Closing those leads is still your job.
  • They are not a substitute for your input. Strategy is built from what you know about your customers. Expect to spend real time with them in the first month and less after that.

How the job changes with the level of support

The five jobs stay the same. What changes is who produces the work. Our fractional CMO retainer has three tiers:

  • You run it ($2,500 a month): your fractional CMO sets direction and your team executes.
  • We lead your team ($5,000 a month): your fractional CMO also directs your people and vendors day to day.
  • We run it for you ($10,000 a month): our team produces the content and campaigns as well.

How to tell if your fractional CMO is doing the job

Ask yourself three questions after the first quarter. Can you explain your marketing strategy in two sentences? Do you know which activities bring in customers and which do not? Is your team or vendor list working from one plan? If the answer to any of these is no, raise it. A good fractional CMO will want to hear it.

Frequently asked questions

What is the main role of a fractional CMO?

To own your marketing results. That means setting the strategy, turning it into a plan, leading the people who carry it out and reporting on what is working, all on a part-time basis.

How many hours a week does a fractional CMO work?

It varies by engagement. Most retainers are defined by outcomes and a meeting rhythm rather than hours. Expect weekly check-ins, a monthly scorecard review and a quarterly planning session, plus work between meetings.

Does a fractional CMO do the marketing work themselves?

Usually not all of it. A fractional CMO leads and directs the work. Production comes from your team, your vendors or, with a fractional CMO agency, the agency's own people.

What is the difference between a fractional CMO and a marketing consultant?

A consultant typically advises and leaves. A fractional CMO stays on, leads the team, makes ongoing decisions and is accountable for results quarter after quarter.

Can a fractional CMO manage my existing marketing agency?

Yes. Directing outside agencies and freelancers is one of the most common parts of the job. The fractional CMO writes the briefs, reviews the work and holds each vendor to the scorecard.

How soon should I see results from a fractional CMO?

You should have a written strategy and a 90-day plan within about six weeks. Movement in leads and revenue usually shows up over the following one to two quarters, depending on your sales cycle.
